I was recently interviewed on a fantastic podcast where we went DEEP on YouTube content strategy, AI video ads, and the mindset principles that have helped me scale AdOutreach to 8 figures.
The host asked me some incredible questions - and honestly, it turned into one of the most comprehensive conversations I've had about what actually works on YouTube right now.
I wanted to share some of the biggest insights from that interview with you - because I think this stuff can genuinely move the needle for your business.

The Cash vs. Entertainment Divide
One of the first things we talked about in the interview was something that took me years to fully understand - and it's the difference between building a YouTube channel that looks impressive and building one that actually generates clients and revenue.
I shared that there are two main types of content that do well on YouTube:
Entertainment Content - This is the Mr. Beast, the Logan Paul, the viral spectacle type content. It gets tons of views. It gets tons of likes. It can even build a massive following.
Educational Content - This is the content that might not rack up millions of views, but it builds your overall brand positioning and actually converts viewers into paying clients.
Here's what I told him: If you're optimizing for entertainment, you are optimizing for a totally different thing than building a business.
The subtitle of my upcoming book "Video Authority" is literally "The Art and Science of Converting Viewers into Clients" - NOT converting viewers into likes.
When you understand this distinction, everything changes.
Think about it - are you trying to go viral and become the next YouTube celebrity? Or are you looking to build a loyal following of people that are genuinely interested in what you do and willing to pay for your expertise?
If you're a coach, consultant, course creator, or expert business - you want to focus on education. That's the key.
The AI Hybrid Ad Strategy That's Crushing Everything Else
This is where things got really interesting in the interview - and I shared something we've been testing extensively across our clients.
We ran a test with three types of video ads:
Full AI Video Ads - Completely AI-generated, no human at all
Traditional Ads - Our top-performing previous ads with no AI
Hybrid Ads - Only the first 8 seconds was AI, then the rest was our traditional ad
Here's what we found:
The worst performer was the pure AI ad with no person in it.
The second best was our traditional top-performing ads with no AI.
The best performer - and this was crazy - was the hybrid ad: an 8-second AI hook followed by a talking-to-camera style video.
Here's why I believe this works:
AI is incredible at capturing attention. You can rapidly test a bunch of different hooks - me as a YouTube Ads King, me as a superhero, me as a Lego pirate (yes, I actually mentioned this in the interview!). These pattern interrupts grab eyeballs.
But AI alone can't build trust. That requires a real person - you - showing up authentically and providing genuine value.
The hybrid approach gives you the best of both worlds:
AI captures attention (the hardest part)
You build trust (the most important part)
And because you only need 8 seconds of AI, you can rapidly split test dozens of different hooks while filming the rest of your ad just once or twice.
This is a game-changer for creative testing.

The Hook, Educate, Call to Action Framework
I also walked through our core ad framework that has withstood the test of time - and it's the foundation of everything we do:
Hook - Pull people in with something attention-grabbing. This could be a bold statement, a surprising statistic, a pattern interrupt, or a curiosity-driven question. With AI, you can now test dozens of variations quickly.
Educate - This is the KEY that most entrepreneurs leave out. People are on YouTube to LEARN. If your ad just says "Have this problem? Sign up for my training" - it doesn't work because you're not providing value IN the video itself.
You need to show your ideal clients that you're serious about providing value AND that you're an expert who can actually help them.
Call to Action - Keep it stupid simple. Make it very clear what the next step is and the value they'll get from taking that step.
The biggest mistake I see? People jumping straight into a pitch without offering any real substance. They make a bold claim in their hook, then immediately pivot to asking for the sale.
But if you want your ads to truly convert and scale, you need to give before you ask.
Who YouTube Ads Actually Work For (And Who They Don't)
I wanted to be really honest in the interview because I don't think YouTube ads are for everyone.
YouTube Ads work REALLY well for:
Coaches, consultants, and course creators
Expert businesses and agencies
High ticket offers with call booking funnels
Software companies selling to specific audiences
Local businesses with higher ticket services (roofing, solar, custom pools, etc.)
YouTube Ads may NOT be the best fit for:
E-commerce companies with hundreds of SKUs and no hero product
Low ticket products under $100 without a backend
One-time purchases with no recurring revenue or upsells
Here's why this matters: Video is great at educating and building trust. It creates higher quality leads. But if you're selling a $15 product with no backend, you don't really care about lead quality - you just want the cheapest buyer possible. And there are other platforms that can get you cheaper buyers.
But if you're doing a call booking funnel? YouTube is incredible. The cost per call is typically lower than or on par with Facebook, show rates are far higher, and the quality of those calls is significantly better because people are actually warmed up and educated.
The "Win or Learn" Mindset
We also got into some deeper mindset stuff during the interview - and I shared something I've instilled across my entire team at AdOutreach.
I actually have a coin with "Win" on one side and "Learn" on the other.
Anything you do in business - you either win or you learn.
You're going to test ads that bomb. You're going to have campaigns that don't work. You're going to make decisions that don't pan out.
But if you have a "Win or Learn" mindset, failure becomes impossible. Every test that doesn't work teaches you what NOT to do next time. Every "failure" is just data pointing you toward success.
This is especially important with YouTube ads because testing is the name of the game. Of every batch of creatives you test, maybe 20% will really crush it, 60% will be somewhere in the middle, and 20% will totally bomb.
The winners? Acknowledge the learning, scale those up.
The losers? Don't beat yourself up - learn from them and iterate.
That mindset shift alone has been worth millions of dollars to our business.
We covered a LOT more in this conversation - including our targeting strategies, how to use AI for audience building, the difference between organic and paid content, and even some personal insights on entrepreneurship, authenticity, and building company culture.
